Impact snapshot

  • 50+ products developed together across industrial, professional and consumer ranges
  • 16+ years of continuous partnership still running today
  • Multiple markets Europe, United States, South America and Australia with close collaboration across the European and US teams

In a market where technology gets matched quickly and price remains a constant consideration, product quality has to be visible before anyone picks the tool up.

For Wagner, we have developed and continuously refined a Product Design DNA across more than 50 products and 16+ years of partnership. It creates a recognizable family character across the portfolio, from consumer and DIY products to professional and industrial tools.

The consistency goes beyond aesthetics. The same design principles connect ergonomics, functionality, materials, technology and overall product experience, helping Wagner turn technical expertise and customer needs into products that feel precise, durable, intuitive and professional.

The Challenge

Quality that has to be seen before it's felt

Wagner treats surfaces: preparation, removal, surface finishing, from walls and furniture to outdoor façades, fences and steel parts. Its range runs from entry-level DIY equipment via semi-professional spraying devices up to professional and industrial tools and machinery. The company researches and launches continuously, and it competes in a market where technology alone stops being a differentiator quickly.

That puts the burden on perception. A customer standing in front of a shelf, or scrolling a product page, judges quality in seconds: a direct read of durability, precision and superior ergonomics, plus the pragmatic product features that make the job easier, safer and failure-proof. Cost sits as a permanent guard rail on every decision. And each new product has to advance the range without breaking from the devices already in customers' hands.

Our Approach

Product design DNA, applied product by product

The Product Design DNA sets the principles behind every detail, from materials and functionality to customer touchpoints, so that customers recognise one consistent standard in any sales channel, including the growing D2C and e-commerce business for both DIY and professional buyers. Applying it is a repeated eight-stage process, run for every new product:

  1. Idea generation: joint work sessions with Wagner to define valuable product concepts and features, drawing on customer and market inputs as well as new inventions and available technologies.
  2. Concept and storyboard: quick, telling illustrations of how the product gets used, not how it looks: visualizations, storyboards or even short films. This is the key to speedy development.
  3. Customer and stakeholder feedback: storyboards tested with a network of painters and contracting companies, and reviewed with internal stakeholders so budget approval comes early.
  4. Mockups: high-speed MVP models in cardboard or 3D print to test the critical innovations, dimensions and ergonomics in the hand.
  5. Functional prototype: the team builds a unit that paints or scrapes, with no aesthetics, to test balance and weight.
  6. Refinement: ergonomics and functional detail resolved: spraying patterns and results, battery access, paint management, air and pressure management, cable management.
  7. Styling: the aesthetic finalized last, as the visible expression of the product's purpose and value, respecting manufacturing needs and material specification while minimizing resource usage and assembly effort.
  8. Design detailing: 3D surfaces built for manufacture (design for manufacture), then handed to Wagner for implementation.

The order matters. Aesthetics come last because the tool has to work in the hand first. Customers buy a product that solves their pains and eases their job, and they have to see that in a glimpse, so the styling serves the purpose.

Over 50 products developed side by side with Wagner, and counting.

Results & Impact

One quality standard across the entire portfolio

When every product, from entry-level to professional, is treated with the same enthusiasm, quality demand and technology expertise, customers see the quality that drives their purchase decision. It shows in each individual product and feature, and even more when a customer has to choose a brand: every Wagner product belongs to the same family, and a customer recognizes the standard before the logo, in any sales channel.

A product still selling after nearly two decades

The W550, the first product designed together, launched around 2007 and remains in the range. It has been through five sets of tooling, a product that earned its longevity rather than being replaced by the next season's model.

Principles that travel to new categories

The Product Design DNA now extends beyond paint. Wagner's range already includes steam products, and the company is now moving into further home categories in the United States, carrying the same family character into territory the range has never occupied.
